The five layers
A free trial is not a landing page. It is a system with at least five layers, and when one of them is weak the motion underperforms in a way that is hard to see from the outside.
Offer Clarity
What the trial promises, and whether that promise survives the trip from the ad to the first session.
When it is weak: Users arrive without knowing what a good outcome looks like, so signup becomes the last thing they do.
Activation Milestone
A specific in-product action that represents real value delivered, measured and segmented by where the user came from.
When it is weak: Signup becomes the metric, and there is no downstream event for lifecycle or routing to act on.
Lifecycle Layer
The messaging that moves a trial user toward the activation milestone, adapted to what they have actually done.
When it is weak: Messages remind people the trial exists instead of advancing it, and nothing adapts to product behavior.
Routing Logic
The rules deciding when Sales engages a trial user, how that user is differentiated, and with what context.
When it is weak: Sales treats every trial the same, which in practice means treating most of them poorly.
Reporting Readiness
Whether the trial reads as one connected funnel and connects to qualified pipeline rather than to channel metrics.
When it is weak: An underperforming trial shows up as a number that fell, with no indication of which layer broke.
How it scores
Fifteen questions, three for each layer, each answered on a four-point scale. A layer scores 3 to 12; the whole motion scores 15 to 60. Every question scores at least 1, so the floor is 15 rather than 0.
The five layers are weighted equally by construction. That is an assumption inside the model, not something the model found.
